Leadership Styles and a Political Divide

Sometimes you hear bells ringing all the while through reading a book. There was so many chimes in Finding Your Leadership Style by Keith Lamdin – so many “just so” moments”, so many reminders of other reading – and I so agreed with the direction of Keith Lamdin’s travel.

While passengers on a delayed train were getting upset about missing their connections these “trolley assistants read the emotional climate of the passengers on the train and knew that they needed to stay calm”. They led in that moment offering “something different from those more familiar teachings about leadership, vision and motivation”. Their example demands a second look at “leadership” and suggests that leadership is for all types, leadership is not something special and that all of us have natural ability to lead others – though some make better leaders than others. Lamdin writes:

“leadership, like love, is a natural human capacity and that what makes Christian leaders distinctive is their seeking to live as disciples of Jesus. Discipleship informs our discontent, colours and shapes our vision and strategic purpose, and fuels our courage.”

That discontent, vision and courage is what calls people into leadership.

Lamdin describes six leadership styles: monarch, warrior,  servant, elder, contemplative and prophet. They fall into one of two categories: the politics of salvation or the politics of revelation (h/t Gordon Lawrence for that).

Monarchy exists where one person is in charge. If the buck stops anywhere it stops with the monarch. Lamdin suggests that monarchy and hierarchy can’t be justified from Jesus’ teaching. He says that there is nothing hierarchical about a priest’s walk alongside others in the territory of the holy (Countryman’s language) but “the moment that a priest is appointed and installed as a rector, vicar or priest in charge, he or she is bound into the hierarchy”.

A lot of leadership thinking has taken place within earshot of battle and this has given rise to the warrior category. So, for example, early British writing on leadership was shaped by experience of leadership in World War 2. “They” (for example, Bion and Adair) “developed ideas about officer selection, and the language of strategic objectives, missions, leadership development and battle plans seemed to transfer easily enough into the post-war world of reconstruction.” I remember a time when the Diocese of Chester was led by a Major and a Wing-Commander – not only officers, but also gentlemen – and there was a special room at diocesan HQ marked “hierarchy” with a capital H! This tone of leadership is reinforced by the “heroic warrior paradigm” that is the basis of much of Christian formation (for example, Joshua, Gideon, David, and even Jesus).

The monarch and the warrior belong to the “politics of salvation”. Lawrence understands “politics” as “the sense of influence of one person or party over another”. The politics of salvation is demonstrated through the “isms” – communism, fascism, capitalism and democracy. “The preoccupation of the politics of salvation is with change – that is, others holding power impose it from the outside on individuals and systems”.

The monarchs and warriors within our systems are easily identified and they have their place. In certain contexts they are the right styles of leadership. So, Lamdin comments, “the monarch provides safety and stability and organisational effectiveness” and “many great changes in social welfare and charitable work are fuelled by this sense of energy, vision and sacrifice. Where the enemy can be constructed and named, whether it is slavery, child poverty, capitalism or socialism, Christianity or Islam, then the energies of the warrior leader are released”.

I would suggest that there is a problem in any organisation that organises itself around these two models of leadership because they are only particularly suitable for certain contexts (where there needs to be a rule and where there’s a battle). Lives which become just that are dysfunctional and organisations that become just that are abusive and xenophobic.

These are also male models of leadership. In a paternalistic and patronizing culture the likelihood is that the monarch is going to be male (and does monarchy thrive in cultures that aren’t paternal and patronizing?). Sport is prominent in our culture. So much of the talk within sport is fighting talk (defence/attack, fighting relegation etc etc) that it isn’t surprising that we have so many “warriors”.

Was Jesus not spending time with those who’d had more than enough of monarchs and warriors? He spends his time with those the monarchy cast out and he challenged the very essence of enmity by teaching his disciples to love their enemies. Was he not saying that we’ve had enough? Does he not expose the limitations (and suffering) of the monarchs and warriors, indicating other ways that deepen and transform community? Lamdin writes: “Jesus finds himself in a religious culture which should be liberating but which is stifled by regulation and political compromise. He sets himself against the establishment and seeks to overturn it with his capacity bot to heal people and to teach them about his understanding of the God of Abraham, Isaac and Jacob”.

The politics of revelation is the landscape from which the trolley assistants emerge. Their leadership takes people (eg Lamdin) by surprise. Their leadership is a revelation. For Lawrence, “the politics of revelation is preoccupied with the conditions and resources for the exercise of transformation that come from inside the person or system, and are brought about through the people revealing what may be the truth of their situation to themselves and taking authority to act on their interpretation”.

The move from one politics to the other is, according to Lawrence, a paradigm shift. It is a shift which allows us to notice a wider range of leadership, to allow the emotionally intelligent trolley ladies to lead us and to recast our organisation for more than battle and an imposed rule.

Lamdin recognises the servant, the elder, the contemplative and the prophet. Of servant-leaders, Steven Covey writes:

“It has generally been my experience that the very top people of truly great organisations are servant-leaders. They are the most humble, the most reverent, the most open, the most teachable, the most respectful, the most caring and the most determined.”

They lead by relationships, not by coercion or domination, guiding people, not driving them.

The elder is the source of wisdom in many communities (though in western society the elder is often redundant). The elder is the consultant belonging to the wisdom tradition represented so well by Jesus through his parables. Here there is no interpretation imposed from outside. Lamdin writes beautifully about this:

“Every time you are faced with something that puzzles you and you discuss it with friends and in the end come to your own decision, you are exercising your freedom and your responsibility. You are more fully inhabiting the world that God has given us in which to work out what it means to be made in God’s image. Every time you do what you are told without thinking, you opt out of the calling that the early stories of Genesis seem to indicate God has imagined for us all.”

The contemplative secures the place of the important and the priority for “prayer, meditation and contemplation” in a world that is at it 24/7.

Lamdin’s comments on the prophet are inspired by Arbuckle’s work on leadership, which Lamdin refers to as the “only book on leadership which is about dissent”. Gerry Arbuckle suggests that the “healthy future of any organisation is to be found not only in the leadership of the hierarchy but also in the leadership that emerges in dissatisfaction and dissents, and in the conflicts between them” It is the prophet who raises the voice of the poor and needy, “a voice that cries for justice, an end to evil abuse of power and the redistribution of wealth”.

Some questions:

Where is there monarchy and where are the warriors in my organisation? Are they strictly necessary in these circumstances?
Should we build a whole leadership industry around them?
Do the politics of salvation shape our pedagogy and church? What would they look like if they didn’t?
And where are the servants, elders, contemplatives and prophets through whom our souls really rejoice?

The Art of Hearing Heartbeats

The Art of Hearing Heartbeats is Jan-Philipp Sendker’s first novel. It has a fairy tale feel and is set in Burma.

This book is a lovely telling of a woman overcoming her sense of resentment and betrayal through hearing the story of her lost father. The story-telling helps Julia and the reader see life in a different way, as Tin Win (with the help of Mi Mi and U May) makes sense of his blindness through his sense of hearing.

Mi Mi can’t walk, Tin Win can’t see – together they make the perfect couple (is it an unconscious retelling of the Genesis creation story against the background of a Burmese village?)

It is a book about seeing. U May (blind Buddhist monk), speaking to Tin Win: “It’s true, I lost my eyesight many years ago. But that doesn’t mean I’m blind … the true essence of things is invisible to the eyes. Our sensory organs love to lead us astray, and eyes are the most deceptive of all. We rely too heavily upon them. We believe that we see the world around us, and yet it is only the surface that we perceive. We must learn to divine the true nature of things, their substance, and the eyes are rather a hindrance than a help in that regard. They distract us. We love to be dazzled.”

“A person who relies too heavily on his eyes neglects the other senses – and I mean more than his hearing or sense of smell. I’m talking about the organ within us for which we have no name, let us call it the compass of the heart… A person without eyes must be aware. It sounds easier than it is. You must attend to every movement and every breath. As soon as I become careless or let my mind wander, my senses lead me astray. They play tricks on me like ill-mannered children looking for attention.”

It is a book that collapses distance and challenges the perceptions of the all-seeing, all-dancing world. “There were things a person who walked through the world on two sound feet simply couldn’t understand. They believed that people saw with their eyes. That footsteps overcame distances.”

It is a book about fear (or rather, the absence of fear). Rage muddles the senses. U May, speaking to Tin Win: “Eyes and ears are not the problem, Tin Win. It is rage that blinds and deafens us. Or fear. Envy, mistrust. The world contracts, gets all out of joint when you are angry or afraid.”

It is a book about the power that is stronger than fear and rage, which brings with it the art of hearing heartbeats.

Julia’s father tells her the tale of the prince and princess from two neighbouring and enemy kingdoms. They die on the same day. The prince dies in the mouth of a croc. The princess dies of a broken heart.

“The two kings decided independently not to bury their children but to burn them on the river bank. As chance would have it, the ceremonies fell on the same day, at the same hour. The kings cursed and threatened one another, each blaming the other for the death of his child.

“It was not long before the flames were roaring and the two corpses ablaze. All at once the fires began to smoulder. It was a windless day, and two great, mighty columns of smoke climbed straight to heaven. And suddenly it grew quite still. The fires ceased their crackling, burning on without a sound. The river ceased its chortling and gurgling. Even the kings fell silent.

“Then the animals began to sing … and suddenly … the two columns of smoke drifted slowly towards each other. The louder and clearer the animals’ song, the closer the columns drew, until at last they embraced each other and became one, as only lovers can.”

I love the book. I love the title.

Visions, leaders and ants – feeling my way

If army ants are wandering around and they get lost, they start to follow a simple rule: Just do what the ant in front of you does. The ants eventually end up in a circle. There’s this famous example of one that was 1,200 feet long and lasted for two days; the ants just kept marching around and around in a circle until they died.

We learn a lot from ants. “Go to the ant, you sluggard; consider its ways and be wise.”  (Proverbs 6:6). The death mill of the ants remind us of another biblical truth, that “where there is no vision the people perish.” (Proverbs 29:18). Helen Keller remarked that “the most pathetic person in the world is someone who has sight but no vision.”

The lesson we learn from the ants is that blindly following our leader is no guarantee of better times. We might just be going round in circles. The person in front of us might not have a clue where we are heading. Call him/her a leader? I don’t think so. But in bad times we will look round for the people we think can get us out of the mess. We will not always search out the same person. Someone who can get us through a forest of emotions may not be the same person to get us through deep water.

We talk about vision in leadership as if there is only one vision to be had, and as if there is only one person to have it. But we don’t have a single vision, we have visions. Some of those visions are immediately relevant, but other visions will only be useful once we have got over the hill we are currently climbing, for which we are depending on someone else who can help pace our climb and who can help us envisage cresting the hill. A community will thrive on the visions of its visionaries, not on the vision or hallucinations of its appointed leader.

Intelligent living means picking up information from the data around us. Where have you been? What have you seen? What have you found? Why do we see what we see? Why do we see it that way? These questions of curiosity shape what we see into something wiser. Vision is 360 degrees, and arises from looking all around us. My own work is supporting ministers in their parish ministries. Looking all around is so important for them if they are to be numbered among the visionaries (and leaders) of their communities. They have to look behind them to be aware of how they have arrived at their current position and to appreciate the journeys made by the people who make up their communities. They have to look round them to listen to the visions of those around them and the longings they represent. And they have to look forward with all these horizons in their mind’s eye to try to discern their foci.

David Runcorn underlines the importance of looking backwards in a sermon he preached at Lee Abbey. He comments that the best pastoral counsellors have learned to be “careful historians”.  We all live in and from our history and none of us can leave our past behind. He said: “The need for understanding and healing of memories; to be reconciled to people, events and hurts there, remains one of the most commonly expressed needs. It is also vividly illustrated through the experience of asylum seekers and victims of abuse or torture in our time. Before they can embrace any kind of new life they must find a way of recovering their past from the horrors they have endured. What is not remembered cannot be healed.”

There are many histories, longings and visions in a community. Vision needs to be celebrated as a complex process. It should not be reduced to a leadership task but should be allowed to develop as the height of intelligence.

What we learn from the ants is the importance of independence. According to Surowiecki “independent individuals are more likely to have new information rather than the same old data everyone is familiar with. The smartest groups are made up of people with diverse perspectives who are able to stay independent of each other. Independence doesn’t imply rationality or impartiality, though. You can be biased and irrational, but as long as you’re independent, you don’t make the group any dumber.”

Oppressed communities have leaders and views imposed on them, but when we are free we are able to choose the leaders who will help us. Those choices aren’t based on position and status. Instead we turn to those who have deep knowledge and understanding of where we are. They are our wise guides. In their hands we feel safe. They will help us find our way.

The Bigger Picture

David Hockney certainly provides the Bigger Picture at the Royal Academy of Arts. Increasingly he has rejected the viewfinder of the camera. The viewfinder of his most recent work is his own eyes and the imagination of his mind’s eye.

What Hockney sees is amazing the rest of us who haven’t practiced the art of seeing. The colours he sees in a field, a tree trunk or a forest floor are not far-fetched but are already hinted at in the subject. Many of the subjects are from his own homeland of East Yorkshire, including “the tunnel” near Kilham. The tunnel is an ordinary farm track with trees, hedgerow and tractor track, with the tunnel being formed by the trees that overarch the track.

It is a track which most of would take for granted, which we would pass by without noticing it. But Hockney treats us to his own views which he lays out on canvases that fill the room. Each view is different. He steps to one side and then another to give himself yet another point of view. He steps forward and he steps backwards. He sees it in the morning light and the evening light, when wet and when dry, in spring through to winter. He sees it in relaxed mood and when stressed and tired. There is the one scene, but so many views. There is one pair of eyes, but so many perspectives.  There is the partiality of personal insight but still such wonder. Even Hockney “only sees dimly”, because that is the human condition (1 Cor 13).

There is only so much that can go into one exhibition room. The exhibition is a sell out, even though it is open till midnight on some evenings. The rooms are crowded with people who have come to see. We are given a bigger picture which we see with our own eyes. Excitedly, many take the time to try to share what they see but it is each to their own. There is the one scene, and through one pair of eyes so many views. There is one room and so many pairs of eyes, each drawing their own conclusions.

Realising the many perspectives gives us the bigger picture. Is this the prescription that helps us see better? It is, so long as we can reconcile our views. In any room full of people there is a whole variety of views. But no bigger picture emerges if those views can’t be reconciled to each other. If our views are diametrically opposed to each other we become uncomfortable and we don’t know where to look.

Hope

When an organisation loses its shared vision and principles, its sense of community, its meaning and values, it is already in the process of decay and dissolution ….. Without a deeply held, commonly shared purpose that gives meaning to their lvies; without deeply held, commonly shared, ethical values and beliefs about conduct in purtsuit of purpose that all may trust and rely upon, communities steadily disintegrate, and organisations progressively become instruments of tyranny.
